Ive been lifting wieghts for a few years now, and ive always used a delt machine in my gym for the side lateral rasies, but recently i started using free wieghts and its relaly bizarre, with the machine it said i was doin around 100lbs for my side rasies, but with free weights i cant do more than 20 pounds just a few reps, whats up with that?? i find myself starting out with like 5 pounds and do about 10 of those then by the time i do my last set at only 20 pounds sometimes 15pounds i can only do just a few like 3 or 4, help!! i need an explanation i thought my shoulders were in good shape???

Don't rely on the machines to try to match free weights with. You will never come close. With free weights, you use your stabilizers, machines take that out of the equation. And don't worry about doing alot of weight on side laterals. This is not a "bulk" exercise, it is more of a precision building exercise, and more important to use correct form instead of just throwing the weight up. Raise the weight with your delts. After you do a few, try this on your last rep. Hold the weights in the extended position as long as humanly possible. This will isometrically stengthen the delts, and also work the crap out of them.
